You depend on Booking: how to win back direct reservations

OTAs take 15 % to 25 %. How to build a direct channel without fighting them and without losing occupancy.

OTAs are not the enemy: they are the channel that brings you the guest who does not know you. The problem starts when they are the only channel, because then commission is not an acquisition cost, it is your entire margin.

Do the maths first

With 100 room-nights a month at COP $400,000 and an 18 % commission, you are paying COP $7,200,000 a month. Half of that buys ads, your own website and a WhatsApp setup — and you keep the guest forever.

The sensible goal is not zero OTA. It is going from 100 % OTA to 60/40, and then to 50/50.

A direct confirmation keeps the guest in your channel, not the OTA’s.

The step almost nobody takes: capture the guest you already have

The guest who arrives through Booking is in your hotel for three days. It is the cheapest opportunity you will ever get:

  • At check-in, ask for their WhatsApp to send stay information. Nobody says no.
  • During the stay, sell what the OTA does not: tours, dinner, transfers, late check-out.
  • At check-out, ask for the review and mention that booking direct next time comes with a benefit.
  • Three months later, write before the season.

That turns a commissioned booking into a commission-free customer.

What the direct channel needs to work

  1. A direct rate that is equal or better, or a clear added value (late check-out, transfer, breakfast).
  2. A website with prices and WhatsApp visible on mobile.
  3. Replies in minutes. Booking answers by itself; you have to answer.
  4. A strong Google listing, because guests who saw you on the OTA search your name before deciding.

That last point is the most wasted: many people find the hotel on an OTA and then google the name to see whether they can book direct. If your listing is incomplete or you have no website, they go back to the OTA and you pay the commission.

What a healthy direct channel measures

  • Share of direct bookings over the total, month by month.
  • Direct acquisition cost: marketing spend divided by direct bookings. Compare it with the commission you would have paid.
  • Repeat guests. The OTA rarely brings the same person twice; your channel does.
  • The size of your contact list. The asset that stays when algorithms change.

A 90-day plan to start

  1. Month 1: complete Google listing, WhatsApp with saved replies, and capture the contact at check-in.
  2. Month 2: website with prices and a WhatsApp button, plus written confirmation for every direct booking.
  3. Month 3: first campaign to past guests and remarketing to website visitors.

With that, a small hotel usually moves from 10 % to 25–30 % direct bookings in a quarter, without losing occupancy.

And your own list, which is what remains when algorithms change.

What not to do

Do not visibly break rate parity on the OTA, do not block inventory without a plan and do not price direct below cost. The direct channel is won with relationships and replies, not a price war.
